按照丁立国董事长关于加强人才队伍建设的重要指示精神,为进一步抓实有效经营和精益管理,月日-日,德龙钢铁集团企管人事中心邀请永锋集团高级讲师、精益实践学院院长董立杰,在天钢公司开展了为期两天的"算账经营及精益提升"专项培训。天钢公司和联合特钢公司中高层管理人员及科级骨干参加。

Dong Lijie, Training Instructor Dong Lijie holds an MBA from the Central University of Finance and Economics (CUFE) and serves as a guest professor. Formerly a lecturer at Huawei University and China Ocean University, he is a seasoned management consultant in the steel and building materials industry and the founder of the "Five-Strategy" management model. He has authored books such as *Lean Management Method* and *Five-Strategy Management Method*, and possesses extensive training experience in lean management, process-oriented organizational development, the construction of management training camp systems, and human resource management.

培训开始前,德龙钢铁集团企管人事中心部长助理曹立强对本次培训的背景和意义进行了介绍。此次培训区别于以往传统的程式化授课形式,以"决战天球"为题,模拟企业经营管理全要素情景,现场随机组成个"战队",通过企业经营线上"实战"对抗,让参训学员沉浸式体验、认识与思考,增强跨部门间的理解、沟通、支持与联动。

该训练模拟企业实际经营,以"年"为期,以真实的钢铁行业市场形势为背景,让个小组的队员分别成立一个"钢铁公司",通过人资、研发、生产、营销、财务决策,与竞争对手在同一个市场上展开商战,真实再现生产与服务、市场与研发、销售与客户的场景,以全流程、全要素的方式运行,提升团队和成员的精益管理和综合经营能力。

激烈的烧脑对抗开始,"精益钢铁""战狼""哪吒"等团队各显其能。大家根据系统提供的各生产要素、条件进行决策,例如初期贷款、广告宣传、一代产品研发、价格制定、市场预判……参训人员在实际生产经营中只担任生产厂或某个职能部室的负责人,某一方面比较擅长,而此次对抗的难点在于,一个小队的个人就要支撑起一个公司,不仅身兼数职,且要参与到家公司的市场竞争中。

大家激烈讨论,综合比对,以核算数字为依据,兼顾内因、市场、时间、对手等元素,并详细研究"系统"机制,在对抗模拟的第一年、第二年中,大家摸着石头过河,根据自己的实际经验和经营心得尝试进行各项投资,并根据每年的经营额和利润逆向推测各要素的"权重"。

在每一年结算后,董立杰导师会对各队运营情况进行有针对性的分析,根据各公司的生产数据和系统测算的财务报表进行提醒,并围绕市场变化,引导"各公司"持续发展。因整个对抗系统模拟现实市场和竞争,各条件要素众多,在经营到第年后,各公司的利润逐渐拉开差距,最后一名和第一名的差距甚至到了多亿。落后的公司成员不甘示弱,积极寻找"提升路径",并向导师进行请教。暂时领先的企业不骄傲,继续商讨下一步发展战略,现场"竞争"环境热烈浓厚。

经过两天紧张激烈的比拼,在经历了"年"的商业对抗后,一直处于中游的"野狼战队"实现反超,获得最后冠军。各小组分别进行了现场总结、复盘和经验交流分享。大家纷纷表示,此次培训具有很强的实用性和针对性,对订单生产、广告宣传、项目建设、费用算账、产品研发、业财融合、市场营销、行情研判等各经营要素有了更深入的了解,通过整个培训过程的锤炼,增强了系统思维和大局意识,在每一次成功和失败中收获了有效经营与精益管理实战经验,对今后加强自我修炼、流程再造、管理优化大有裨益。

Mentor Dong Lijie highly commended all participants of the training. He emphasized that managers should possess lean thinking, lean concepts, and lean awareness throughout the entire production and operation cycle. They need to coordinate internal and external customer relationships effectively in the overall process management of the enterprise. Additionally, they should have a digital awareness, understand financial management, be capable of data analysis, and scientifically plan, deploy, implement, adjust, and optimize business strategies to achieve the goal of profit maximization. He also provided a model demonstration on the construction of a lean management system and its effective application in business operations.
